When the shortage happens is an important clue
- If the shortage occurs only during back-to-back showers, a large tub fill, or several simultaneous uses, compare that peak draw with the heater's first-hour rating or tankless output.
- If the same routine used to work and now becomes cold earlier, look for a change in element operation, burner recovery, thermostat behavior, mineral accumulation, dip-tube condition, or unplanned hot-water use.
- If one shower changes temperature but nearby faucets remain hot, the shower valve or cartridge may be mixing cold water into that fixture rather than the home exhausting its hot-water supply.
- If hot water disappears after someone installed a recirculation or mixing component, the piping and control arrangement deserves review for unintended crossover.

The tank begins with a reserve of heated water. Cold inlet water replaces each gallon drawn and gradually lowers the mixed outlet temperature.
The burner or elements add heat while and after water is used. Stronger recovery can support a longer draw even with the same nominal tank volume.
A broken dip tube or accumulated material can reduce the useful hot layer without changing the nameplate gallons.

How to document the shortage safely
Start after a full recovery period
Choose a normal time when the heater has not recently supplied a shower, dishwasher, washer, or tub. Do not change the thermostat.
Use one fixture at a time
Note which fixture runs, roughly how long it remains comfortably hot, and whether another hot-water use begins during the test. The goal is a repeatable demand pattern, not an exact laboratory measurement.
Compare other fixtures
When the first fixture cools, briefly check another hot tap. Cold water everywhere suggests depleted delivery; hot water elsewhere points back toward the original fixture's mixing control.
Record recovery behavior
Note how long it takes before normal hot water returns. Do not open panels, drain the tank, or increase temperature while collecting this information.
Why a heater may start running out sooner
- Sediment and scale can accumulate where heat transfers to water, contributing to noise and reduced performance; the correct flushing approach depends on the model and tank condition. [2]
- An electric element or its control may stop heating one zone of the tank.
- A gas burner can operate below normal recovery because of control, combustion, or venting problems that require qualified testing.
- A failed dip tube can admit cold water too high in the tank, cooling the outlet sooner.
- A leaking hot line, failed recirculation check, or cross-connected mixing valve can consume or dilute heat where it is not obvious.
